Finance Transformation

Don’t automate the mess

Why finance transformation has to start by understanding the process.

Automation can reduce manual work, speed up processing times and free up capacity in Finance teams.

But there is a question that should come up before choosing any tool:

Do we really understand the process we want to automate?

In many organizations, certain finance processes evolve over the years through partial fixes: Excel files, manual controls, interfaces between systems, steps that depend on one person’s knowledge, and adjustments added to handle specific situations.

The result may work.

But working doesn’t necessarily mean being well designed.

When an organization tries to automate that process without understanding it first, it risks transferring to technology the same inefficiencies, exceptions and weaknesses that already existed.

Technology shouldn’t be the starting point

Automation follows rules.

That’s why, before automating, you need to understand which rules exist, why they exist and what happens when a transaction falls outside them.

The analysis should start at the source:

  • Where does the data originate?
  • How does it reach the process?
  • What transformations does it go through?
  • Which systems are involved?
  • What controls are in place?
  • Where do exceptions appear?
  • Who makes decisions when something doesn’t match?

Only after answering these questions is it possible to decide which part of the process should stay as it is, which should be redesigned and which activities actually make sense to automate.

Where a problem shows up may not be where it starts

A difference found during a reconciliation may have been created several steps earlier.

An incorrect report may be the result of an interface.

A manual task may exist because two systems were never properly integrated.

A control may be compensating for a weakness that should have been fixed elsewhere in the process.

That’s why acting only on the symptom usually leads to partial solutions.

At GUBLAN we follow the full journey:

Source → data → process → systems → controls → result.

We aim to understand how the process really works before deciding how it should work.

First understand. Then transform.

Our approach to transformation follows a simple logic:

Understand → Measure → Redesign → Standardize → Control → Automate → Improve.

Automation comes after understanding.

Not because technology is secondary, but because we want to apply it where it truly creates value.

In some cases, the solution will be automation.

In others, it will be changing a control, removing an unnecessary activity, redefining responsibilities, fixing an interface or simply designing the process better.

The right tool depends on the right problem.

Better automation starts with better understanding

Finance transformation shouldn’t be about adding technology for its own sake.

It should make it possible to build processes that are clearer, more controllable, traceable and sustainable.

So before asking:

“What can we automate?”

it may be more useful to ask:

“What should we change before we automate?”

That shift in perspective can make the difference between digitizing a problem and truly transforming it.
